Margin Sutra 2.0

Helloooo restaurateur!!!

There was a time, not too long ago, when buying tomatoes felt like buying gold. Every week brought a new price surge. Every menu update felt like a damage control exercise. And slowly, portions started shrinking. Gravies got thinner. Fries turned into samplers.

Shrinkflation became the quiet norm.

Then came a breather. And just when we all exhaled…

The pressure is back. And this time, your guests are watching.

Look at the numbers for a second:

India’s food inflation was just 0.99% in May 2025, the lowest since October 2021.

In September 2026, it has climbed to 7.74%, up from 5.97% in August.

And onions? Onion inflation hit 108.09% in September, up from 48.78% in August. Prices have more than doubled compared to last year.

Source: MoSPI, Consumer Price Index release for September 2026 (12 October 2026) and CPI press release for May 2025 (12 June 2025). The May 2025 figure is from the earlier CPI series (base 2012), and the September 2026 figure is from the new series (base 2024).

So what does this mean for you?

For a short while, you had breathing room. That room is gone. Ingredient costs are rising, guests still resist price hikes, and the old reflex (quietly shrink the portion) is back on the table.

But here’s the catch: guests have been through this before. They notice the thinner gravy. They notice the missing spoon of dal. A portion cut that felt invisible last time now feels like a betrayal.

Not every vegetable is up, but onions are doing enough damage for everyone.

So the goal isn’t to avoid shrinkflation entirely. It’s to do it smartly.

What you need to do now:

Protect what guests actually notice:
The plate that looks full. The side chutney. The glass of buttermilk filled to the top. These small things cost you ₹4 but earn you loyalty. Guard them.

Trim what they don’t:
Not every gram is felt equally. Look at onion-heavy dishes and re-cost them. Rework your gravies, combos and plating so you save where it’s invisible, not where it’s obvious.

Re-engineer, don’t just reduce:
Instead of shrinking across the board, revisit your menu. Which dishes are eating your margin the most right now? Push the ones that protect it, and rethink the ones that don’t.

Own the story:
Guests don’t track inflation charts. But if you tell them honestly what’s happening, they’ll understand.

A tiny card on the table.
A WhatsApp nudge.
A short message that says: “Onion prices doubled. We kept your plate full.”

That builds trust. (Only say it if it’s true, of course.)

This Week’s Takeaway

Shrinkflation is back on the table, but silent shrinkflation is a risk you can’t afford this time.

Be smart about where you save.
Be honest about why.
Be generous where it counts.

No need to discount.
No need to panic. Just keep your guests’ trust while you protect your margins.

Costs are rising.
Guests are watching.
This is your test.

See you next Monday!
